Dilema del innovador // Innovator´s Dilemma

(English version below)

Hace unos días estuve en entrevista con un cliente que me presentó a una señora amiga suya que trabaja en una empresa que, por lo que me platicaron, tienen una tecnología química sumamente disruptiva... no lo se ni me consta. Peero, y es un gran pero, por lo que me contaron, los directores simplemente no tienen los cojones de hacerla disruptiva. Esta señora está en ventas y no solo le niegan que prospecte mas posibles clientes, sino en la reunión que tuvimos estaba desesperada porque le habían quitado su sueldo que porque "tenían que recortar gastos"...
(¿Recuerdan mi otro escrito de "cortarse las manos" y el del "primo de un amigo"? si, aparentemente se repite una y otra vez...humanos al fin de cuentas...).

Digo que no tienen los cojones porque, por lo visto tienen solo 3 cuentas que manejan con 10 vendedores, de las cuales vive o mejor dicho, vivió y ahora sobrevive. Mientras, le recortan los sueldos, no solo a la señora sino a todo el departamento de ventas que ineludiblemente todos van o por lo menos debían de saltar por la cubierta mas temprano que tarde. Créanme, lo se de primera mano, y ya dos veces. Ya reconozco toda la sintomatología.

También da la horrorosa casualidad que esta sucediendo justo después de que los jefes regresan de vacaciones de Europa con souvenirs de varios miles de euros que sin pena pasean presuntuosa, irrespetuosa e irresponsablemente por la misma oficina... (hmmm, probablemente sea eso, pagar sus vacaciones, versus los sueldos de sus subordinados, vaya, que responsables resultaron ser estos "empresarios"...)

El punto es, Clay Christensen define el Dilema del Innovador como: la posición en la que se encuentra un empresario que sabiendo que debe innovar, pero solo lo hace en pasitos incrementales, cumpliendo solo lo que le parece su clientela espera de el, quedando así vulnerable a la gran disrupción de algún competidor.
Estudiando esto un poco, dice: "lo que le parece su clientela espera...", es decir, resulta un juego de expectativas versus percepciones...

Entonces, si fuese perfecta esta percepción del primer jugador de que esta cumpliendo cabalmente con toda expectativa de toda su clientela, ¿Porque entonces llegan los disruptores, usualmente nuevas companias y le rompen todo "el queso"?

Geoffrey Moore define la incapacidad del viejo (o empresas ya envejecidas) de volverse o reinventarse como innovador como: "tratar de escribir con la mano equivocada". Es decir, toda la estructura existe, el conocimiento claramente existe pero simplemente no se puede, mas que con esfuerzos casi sobre humanos... Me consta, hace años me rompí la mano con la que escribo. Durante los 2 meses de enyesado, mis apuntes, de por si mi escritura no es muy bonita, pero estos fueron verdaderamente ilegibles...!

Incluso empresas que se consideran fuertemente innovadoras, ¿Porque lo dejan de hacer? Vaya, todas las grandes innovadoras de la historia llega un momento en que, simplemente dejan de ser disruptivamente innovadoras... entonces Kaput. Eventualmente se mueren... todas. En mis otros posts hablo de muchos ejemplos de esto, finalmente sufren de, siguiendo con la analogía de la escritura, de "artritis cerebral", o algo parecido...Es decir, con frecuencia se sabe bien lo que se necesita, pero simplemente la capacidad de innovación se pierde con el tiempo, falta de practica, zona cómoda, miedos, etc, etc... resultando siempre en que se termina dejando el campo libre y oportunidad a los nuevas, jóvenes propuestas.

En este momento tanto Apple como Microsoft están atravesando por su Dilema del Innovador fallando con todo hasta ahora. A ver que pasa... Ford pasó por este hace unos pocos años, pero por lo visto hasta ahora supo como revertirse, solo el tiempo dirá is fue suficiente o no. Mientras ya llego a romper todos los esqueletos y a ver que sapos revientan versus el disruptor Tesla Motors...

Ahora, de vuelta con la señora, el Dilema del Innovador que estos "empresarios" sufren es que sus "pasitos" los han dado en la búsqueda, en la prospección de clientes y difusión de lo que me han dicho es una tecnología, dejemosla en interesante. Pregunto entonces: ¿Porque?

La única respuesta si no es que esconden algo turbio, es una muy simple y agonizante soberbia que ineludiblemente va acompañada de miedos paralizantes, por lo que la única cura es paradojicamente un poco de humildad. Tienen el producto, la infraestructura, los clientes gigantes y ansiosos esperando un producto que  no saben ni que existe.... Estos tipos ni siquiera necesitan competencia que los hunda, por lo visto ellos solitos pueden, porque ellos resultaron ser su propio peor enemigo.  Todo por ceguera soberbia y absurda. - (no que exista la soberbia no-absurda...) Por lo menos cuando hay competencia, de perdida hay a quien absurdamente culpar...

Mi simple recomendación fue: "Salta, porque ese Titanic ya tiene el hielo en la cubierta..!  y diles que me hablen..."

A few days ago I was in an interview with a client that introduced me to a friend of his, a Lady that works for some guys in a business that, for what they told me, they have an awesome disruptive chemical technology... I haven't seen it for myself just yet. But, and it is a huge but, the guys running the business are lacking the very much needed cojones to making it disruptive. This lady who is in the sales department not only is she constantly denied prospecting projects to find more customers, but she was told just last week that her base salary was gone as they "had to cut expenses"...
(Remember my previous posts regarding "cutting one selves' hands?" and "the cousin of my friend?", yes apparently history repeats itself over and over... humans after all.)

I do say they lack cojones because as I am told, they have 3 customer accounts which are handled by 10 salespersons out of which they all live, or rather lived and are just surviving. At the same time all the salespeoples' salaries are cut or denied which most likely they will all, or at least they all should jump ship. Believe me, been there myself twice already, So I do recognize all the symptoms.

There is also the horrendous happenstance that this is right after the bosses are returning from their European vacation posing and parading presumptuously, disrespectfully and irresponsibly around the office with ostentatious thousand Euro souvenirs.... (hmm, maybe that is it, in order to pay for their vacation they cut the other peoples salaries. Very responsible of them' bosses...)

Point is, Clay Christiensen defines the Innovator's Dilemma as the position when a businessperson finds himself when, though having full knowledge of the imperative need to innovate, he only performs tiny babysteps maybe as an incremental innovation, complying only what he thinks his customers are expecting; thus finding himself vulnerable to newcomers competitive disruption ways.
Studying this a bit, he says: "what he thinks his customer expects...", that is, a game of perception versus expectations, isn't it?

So, if this first comer perception was absolutely perfect that he is totally complying with his customers expectation, then Why is there space for the new disruptors, usually by new young companies and bash all their "bones" up?


Geoffrey Moore defines the older's incapacity (either people or organizations) to convert or reinvent themselves as innovators as "trying to write with the wrong hand", That is, the whole structure is there, the knowledge is clearly there but it becomes a close to superhuman effort to achieve. Believe me, I know. A long time ago I broke my writing hand. During my 2 month long cast, my notebooks, though my handwriting is not the nicest, those were just plain illegible!

Even businesses that consider themselves as strong innovators. Why would they stop? At some point all of them just stop being disruptive. So Kaput. Eventually they all die... All of them. In my other posts I write about a few examples that they all suffer, following the analogy, of "brain arthritis" of sorts... That is, too frequently they know what they need to do, but the innovation ability isn't there anymore, it gets lost with time by lack of practice, comfort zone, fear, etc, etc... The result is, as always leaving a gap, thus the field to new young proposals.


Right now, many are writing in speculation about Apple and Microsoft which are going through their own Innovator's Dilemma, failing with everything up until now. Lets see what happens... Ford went through their own rite of passage a few years back, but so far they knew how to revert themselves. Only time will tell if it was enough or not. In the mean time, there is a new player in town and so far is breaking every bone in the yard: Tesla Motors...

Now back to the Lady: The Innovator's Dilemma here is, they are taking tiny babysteps in their new customer' quest, their prospecting and marketing campaign for their, lets keep it as interesting technology. So then I must ask: Why?

If there's nothing iffy to hide, then there is only one simple and agonizing answer: arrogance, which in turn are unavoidably together with paralyzing fears, for which paradoxically the only possible cure is humility. They do have the product, the infrastructure, the giant customers just waiting for a product they have never even heard of. These guys don't even need a competition to sink them, they are doing a fine job by themselves. They are their own worst enemy, all by blinding absurd arrogance. (not that there is non-absurd arrogance, right?..) At least when you have a competition, you can find an absurd justification to blame...

My only advice was: " Jump, 'cause that Titanic has ice on the deck already..! oh, and tell them to give me a call..."

"Pues si no quieres, no te compro..." // "Oh Well, if you don't want, I will NOT buy from you..."

Queridos lectores,

Esta semana estuve conduciendo una investigación de mercado, un benchmark comparativo para un cliente y a pesar de usar tácticas un tanto deceptivas, pues ni modo, a veces se tienen que hacer... lo siento. Pero el punto de mi post es que, como exvendedor, entrenador, y exgerente de ventas, me avergüenza como algunos, mejor dicho, casi todos los vendedores que he conocido, ¡Ninguno sabe vender..! no realmente.

La semana pasada, mande unas pocas solicitudes por los portales Web a las companias target de las cuales necesitaba hacer el benchmark para el proyecto de innovación de mi cliente. Me sorprendio que solo 6 companias tiene portal. 4 muy apantalladores, con fotografías y mucha "visión, misión y valores..." magnifico.

Las otras el teléfono ni era. Y resulta que dos compartían el mismo teléfono, lo que reduce a tres. De las tres, solo una me dijo que si había recibido mi solicitud y que me haría llegar la información a la brevedad...Una hora dijo... ya pasaron tres días. La otra, el mejor website con chat automático me preguntaron mis datos prometieron que en menos de 12 horas tendría yo los datos... A los dos días le marco para ver que paso, y me dijo que no sabia de que le hablaba yo. Me volvió a pedir mis datos.... Y de hecho fueron los únicos datos que me llegaron, pero incompletos a lo que le vuelvo a marcar para reclamar. A todo me decía: "es que es muy difícil así, no le puedo dar los datos porque, pues.. em...es que depende..." ... Mi presentación fue hace 4 horas...

Digo, los datos que obtuve fueron suficientes y mi presentación fue estelar, no que la haya dado yo, pero pues fue lo que me dijeron...

Hace un par de semanas fui a una agencia de autos a checar, a hacer mi carta de SantaClaus... La muchachita, muy atractiva, evidentemente operada al grado que parecía trasvesti o ... no se, el punto es que le pregunto... y solo me contestaba lo que yo le preguntaba. Jamas fue para preguntarme de si me podría interesar por otras opciones, vaya, ella fácilmente hubiese podido, por medio de un par de preguntas bien formuladas interesarme por otro modelo mas caro, y así hacer mejor SU trabajo y ganarse mejor comisión... No por  solo estar buenita te voy a comprar mas...!

Todavía recuerdo de un proyecto que tuve hace unos años que me presente como compania exportadora. A diferencia de esta vez, aquella tenia el 100% de intención de comercializar, mercadear y distribuir los productos. Habré contactado como a 30 empresas. Solo pedí un lote de muestras, catálogos, listas de precios y condiciones. Sabes, lo mínimo necesario para poder presentar y así vender... con UNA hice negocios porque fue la única de 30 que me dio lo necesario para YO comprar y así poder vender SUS productos... increíble!!

Digo, ya ni platico de cientos si no es que miles de experiencias con vendedores... supongo irán saliendo en posts futuros, porque de que hay tela para cortar, hay mucha... Es decir, es cosa de que hace, vaya toda mi vida en realidad que veo gente en ventas poco motivada, pero a la vez desesperada por la presión a la que son sometidos, pero nadie, ni el vendedor ni el jefe se dan cuenta de que, si al vendedor se le dan directrices o entrenamiento fallido, NO es ni sera Jamas culpa del vendedor...

Pero, la flojera, pereza y estupidez del vendedor de prometer enviar una cotización o datos para, digo, en mi caso difícilmente le voy a comprar, pero ahora Menos, porque la imagen que da El Vendedor de La Empresa termina siendo de una bola de gente floja, desorientada, malpagada, y mas que otra cosa, mal entrenada. Y por desgracia, por lo que me consta es la gran, gran mayoría.

Yo a mi tropa de vendedores que llegue a manejar un buen numero, los entrené y les presionaba fuerte. Muchos no aguantaron, pero Jamas, nadie se quejo de que no les di entrenamiento ni las herramientas necesarias para vender Bien. Muchos de los que no aguantaron, después me dijeron que se equivocaron conmigo, que jugaron mal la política, o flojearon o tuvieron problemas externos o ... todos me agradecieron, por lo que yo les agradezco a ellos.

Eventualmente la conclusión a la que llego es, (casi) nadie quiere vender... Y si si, no se nota.

My dear Readers,
This week I conducted a market benchmark research for a client of mine and despite using a bit deceptive tactics, I'm sorry for that what's needed. The point is, me as an exsalesman, trainer and exVP of sales I am truly ashamed how some, or rather most sales people I've met, No one knows how to truly be a good sales person! 

Last week I sent a few estimate requests trough the target company's websites to gather intel to benchmark the innovation project for my client. I was still amazed that only six companies had a website. 4 very nice by the way, plenty of photos and "mission, vision and... " crap, awesome.

Two, the phone was dead. And another two, they had the same phone number. Funny. So it is reduced to three. Of the three, one said that they did get my request and would send back the information shortly. One hour she said... It's been three days. The other one, awesome website, automatically engaging chat, he asked my info and promised that within 12  hours I'd get the info back. Two days later I dial, and he said he knew nothing about me. He asked my data again... He was the only one to send me an estimate, incomplete by the way so I dial back to request the missing data. Everything I said he replied: "um, well, its too difficult, I don't, well..." I got nothing, and my presentation was four hours ago.

I mean, I did get, pushing and shoving enough intel to make a stellar presentation, not that it was mine, but that's the feedback I got.

A couple of weeks ago I went to browse to a car dealer, to make My SantaClaus wish list... The lady, pretty good looking, evidently surgeonized, for a second I felt I was dealing with a transvestite or I don't know... Point is I asked away... She only answered what I asked. She never even suggested to look into another option, you know, she could've easily steered the conversation by asking well formulated questions into, I don't know, a more expensive option, thus making a much better job an commission by the way... Not only for sexy I'm going to buy more!

I still remember a project I had a few years back where I presented myself as an exporting company (true by the way) I had 100% intent of trading and distributing their goods. I must have contacted roughly 30 companies. I just asked a few samples, catalogs, price lists and conditions. you know, the least minimum for me to present and sell... ONE complied and thus made business, gave me enough for me to Buy and Sell their stuff... incredible!!

I mean, I must have hundreds if not thousands of sales people experiences.. I guess they will come out form time to time in future posts, because I do have enough to tell... I mean, for my whole life I have found plenty of badly motivated and frustrated out of their minds, crushed by pressure their are subjected to, but no one, nor salesman nor boss acknowledge that, if the salesman is given bad or incomplete information or training it is NOT and will Never be their fault.

but laziness and stupidity of the salesman to promise an estimate to, maybe make a sale and not comply... Damn, it is the both the salesman and the companies image that is tarnished as lazy, misinformed, badly paid, disoriented and badly trained people. And for what I've seen it is a vast majority.

I was a sales VP for a few years where I handled rather a nice number of people whom I trained and pressured up to the breaking point, but no one, ever complained that I missed giving them proper training or the tools needed to close well. Most people that broke, after a while they told me that they made a mistake by leaving, or that they misjudged me or they misplayed the politics, or they had other issues. .. Everyone thanked me, so I thank them.

I got to the conclusion that, (almost) no one wants to sell.... And if I'm mistaken, well, I can't tell.

What does a tiny restaurant and BestBuy have in common?? // ¿Que tienen en común un restaurant en la Condesa con BestBuy USA??

Hace unas semanas un buen amigo me invito a desayunar a un restaurancito en la Condesa, obviamente famosa en la ciudad por sus cafés estilo parisinos y restaurantes de primer mundo. Cuando llegué no pude evitar notar la ubicación prime, pero con cientos de opciones alrededor semejantes, todas con un poco más de gente que en el lugar donde fui citado, a pesar de ser a deshoras. Veo la carta y pienso: "mas vale que el vaso de jugo de frutas sea fresco y muuy grande" Sobre la misma tónica toda la carta, por lo que pensé "seguro esta muy bueno". Pero no conozco el plan de mi amigo, por lo que mejor espero y solo pido una taza de café, mientras espero. Café de muy buen sabor, pero no puedo dejar de pensar que cuesta pasado del el doble que en Starbucks y más del triple que en Sanborns, y en éste último es ´free refill´, osea fuera de comparación.

Llega mi amigo con su socia, maravillosa persona también. Ordenamos unos omelets, ellos piden vasos de jugo uno de naranja y uno de toronja, café exprés un doble y un sencillo cortados los dos. Pasan unos 30 tal vez 40 minutos. Llegan 2 vasitos de jugo que parecían muestrario de laboratorio, sólo que de cristal, y obviamente con el líquido sacado del refrigerador, y ambos de naranja. (recuerden que ésa no fue la orden). Luego, las 2 tazas de café, ambos exprés, sencillos y sin cortar. Y finalmente los omelets, en un plato muy bonito como los que vemos en PH Hogar, o en la televisión, el punto es que de muy buen tamaño, acompañados con una rodaja de jitomate y 1/2 rebanada de pan pasado de tostado. El omelet frío. Pedimos que lo calienten. 5 minutos después regresa y el pan esta aguado y chicloso, el jitomate ´chupado´, obviamente fue metido todo al microondas. Y el omelet sigue frío. No se que truco trataron de hacer, probablemente fueron omelets preparados 4...12 horas antes y sacados del refri,... la verdad no la sé, pero así pasó. Ni el plato de diseñador ni el doblado perfecto lo podía salvar. Mi amigo busca al dueño y por lo visto se conocen de antes. Le dice con palabras razonablemente amables todo lo que nos pasó. Viene el dueño a disculparse a lo que yo le digo: "gracias por la disculpa pero eso no nos sirve a nadie. Obviamente tienes un problema, y el problema está muy lejos de ser los omelets fríos, es más de fondo." A lo que le expliqué quien soy,15 años de experiencia, experto en innovación, rescate de negocios, etc. y que por supuesto, con gran gusto le ayudo. Su respuesta fue un "ha, yea right.."... ¿PORQUE?!!?

A su escala, pero es lo mismito que le pasa ahora a BestBuy en EUA: Les Vale. Les importa tan poquito su negocio que estrangulan la gallina de los huevos de oro, sacandole cada centavo al cliente que no puede dejar de sentirse traicionado y defraudado por su proveedor del servicio. Y por encima de eso, le ofrezco mi mano DE AYUDA profesional, para RESCATAR a Su negocio, Su patrimonio, y lo único que recibo es, un omelet frío... vaya, ni las gracias por ofrecer y preocuparme por EL!..

En conclusión, Ambos, éste restaurante y BestBuy, entre otros problemas pero que surgen del mismo pecado, pecaron de la misma soberbia, tratando de ahorrarse unos centavos, dejando ir los billetes, contratando a gente de tercera para intentar dar la finta de ser un lugar de primera, y perdiendo clientes en el proceso. Hay lugares para eso, de todos niveles y que maravilla que existan, pero esos lugares no cobran precios de primera, ni pretenden ser de primera.

Cobras precios de primera, da servicios de primera, o eres un fraude.

El público NO somos estúpidos, y aunque la mayoría de los consumidores y más mexicanos no nos quejamos de frente, simplemente no volvemos, y recomendamos No ir, y ahora con las redes sociales y blogs y demás... Uf!. Ya no hay tapete dónde esconderse.
Y yo aquí podría poner el nombre del lugar, del señor, pero por respeto a mí amigo y por ética profesional  no lo hago. Eso se los dejo a mis otros amigos y colegas, los ´food crítics´.

El punto es:
"¿Cuántos psicólogos (o consultores) se necesitan para cambiar un foco??"
- "No importa cuántos, lo que importa es que el foco acepte la ayuda para cambiar."

Si BestBuy con millones de clientes, miles de inversionistas, billones de dólares en ventas cae, ¿Qué fortuna le depara al restaurancito, aún si logra sostenerse con ventas tipo ´tourist trap´? Yo le augurio no sobrevive mas de un año ese lugar, porque para hacer algo que lo salve, necesita primero ser reparado el dueño. La solución esta lejos de fácil y solito No va a poder. Es imposible. Y ahora veo porqué y que bueno que no me aceptó mi propuesta. Cuando me la llegue a aceptar, 90% de Su problema estará resuelto.

Escribanme sus anécdotas, entre más detallado mejor! Y si alguien necesita y quiere ayuda profesional, con enorme placer revisamos su problema empresarial.

(this is one of my first posts, but due to popular demand I am translating this one today)

A few weeks ago a good friend of mine invited me for breakfast to a cozy corner restaurant, in a very Parisian part of town filled with cozy cafes and first class restaurants. When I arrived I couldn't help notice the prime location and with hundreds of options around to chose from, most of the others with a few more patrons even at off hours as it was.

I see the menu and I think: "Whoa, I truly hope the juice glass is a large and fresh one!" Same tone goes around the whole menu. I order a single cup of coffee while I wait for my friend. Nice tasting and tiny coffee, and I can't help but think it is well over twice the cost as at Starbucks and well over triple as any other free refill coffee shop. All around expensive, I am hopeful it will be worth  the cost.

My friend arrives with his partner. Wonderful lady. We order a couple of omelets, they order two glasses of juice, one orange one grapefruit, two espressos one double one single and both with a cloud of milk. 30 maybe 40 minutes go by. Two tiny, lab sampler looking, defrosting glasses arrive that clearly were taken out of the fridge and both orange. Two tiny cups of black coffee. Remember, that was not the order. And finally the omelets, lovely designed plates as the ones we see on TV, nice size accompanied by a slice of tomato and a far-too-burned toasted bread piece. The omelet was cold. We ask for them to be reheated. Well over 5 minutes go by, closer to ten and they come back with a rubbery slice of over toasted bread, a sucked up dried slice of tomato... and the omelet was still cold. 

I do not know what they tired to pull but most likely they were prep'd maybe 4, 12 hours before and taken out of the fridge and most likely slipped into the microwave... truth is I do not know, but that is what happened. Nor the designer plate nor the perfect omelet fold could save that meal.

My friend goes find the owner and by the looks of it they knew each other from before. He tells the tale with reasonably kind words of what happened. The owner comes by our table and apologizes. I tell him: "thanks for the apology but that serves no one, it is clear that you have a far bigger and deeper problem than just cold omelets." I tell him about what I do for a living which encompasses business rescue and his answer was obviously brushed off as: "Yeah right..."

Up to scale it is the same thing that is going on with Best Buy over in the USA. Nobody gives a damn. Their business is worthless, enough that they are strangling the golden egg goose, taking out every penny out of their customers that we can't but feel betrayed and defrauded by our service providers. And above that I offer my professional helping hand to Rescue His business, his heritage and all I get is a cold omelet... I mean, not even a "thank you for your concern.."

In conclusion my dear readers, both this small restaurant and the giant Best Buy among other issues but both arise from the same sin, is they are arrogant. Trying to save a few cents here and there, they are losing big money hiring third grade employees and try and appear as first class, losing customers in the process. There are places for every level and class and it is wonderful that we have them, but those places do not charge first class tickets nor they pretend to be first class by any means.

Either you charge first class with first class service and product or you are a fraud.

We the public are not stupid, and most consumers will not complain, we simply will never go back, and now with the social networks, there's no place to hide. And out of respect for my friend I will not publicize the name of the place. I'll leave that to my colleagues the food critics.

Point is: " How many psychologists do you need to change a lightbulb? Doesn't matter how many, what matters is that the bulb wants to change"

If Best Buy falls with billions of dollars in assets and revenues sales, What kind of destiny does the tiny restaurant hold, even if it manages to stay afloat with 'tourist trap' type sales? I omen it will not last a year, because to do what has to be done first he has to fix himself, and that is far form easy and alone, most likely he wont be able to.
