ROWE vs Free Range chickens? // gallinas sueltas o por resultados?

(English version below)

Estimados lectores,

---------------------------------

Dear readers,

Most of my industrial experience was in ROWEs, by logic these is the most abundant environment, and I'll get to criticize in a minute, but the key aspect is that short term vision makes you focus on the urgent and not on the important, which in turn ends up creating a curved tunnel vision, that is at the end of the day, you end up strangling the log term vision.

I also worked in a small factory that, well, I learned everything you must do to screw things up as a boss and as a company. Among other things, we had no hierarchy, no one was a boss of no one and despite we did have clear tasks, we were 60 people each pulling each owns chariot. But I did learn something good, that you can as a boss demand not over results but on attitude.

" Not too much fire to burn the monk, not to little to not shine on him either" - Spanish Proverb

I learned that people end up reacting very badly on both extremes. In ROWE people burn out their own fuses. In one occasion a coworker dropped dead by a heart attack in his office. I ended three times when younger with severe nervous attacks, one of those with severe chest pains I wish on no one. To both of us we were demanded just too much over our human capacity and ended affecting our health, "our saint was burned down".

There are plenty of studies made by very reputable institutions which connect work environment stress to heart, obesity, diabetes, etc problems. Which in turn not only affects the human capacity but the quality of the work output execution. In my personal case, when I started with my afflictions, I was working myself off 18 hours a day for a long period of time, just to please my bosses. Evidently my own work efficiency came tumbling down, nerves got hold and the best of me and I exploded like a toad on three occasions.

In the free range chicken environment, on the contrary, the stress came out of despite knowing our tasks we had no clear structure to execute, no rulebook or clear and simple procedures to follow, so the machines we produced came out miraculously. I proposed 30 innovation in procedure work rules in my first couple of months on the job, but the owner was preoccupied by his golfing techniques and opening the downtown corporate offices... 6 months after I left, the company shut down their doors for good. Product innovation was their only salvation for 40 years of existence, despite not having any work rules.

When it was my turn to be boss to over 200 people I was very demanding, but never ruthless. If we had to deliver an order to a client, from time to time with the union reps on board we had 24 to 36 hour shifts, but then we rested for 48. The small sacrifice to have a big customer account really happy.

People, please treat people like people to be treated like people. Not quasirobots trying to hatch robots being ...um, people.
Funny how managers that accuse lazy employees is because they are usually too lazy to supervise  and motivate correctly... keyword> correctly. I never drove someone to a nervous breakdown unless they deserved that out of personal negligence and for the greater good. The key is to know each individual real good to know if its negligence or capacity. This was one innovation I brought and implemented in HR. For 8 years as a boss it worked wonders, and with this I was able to launch 50 new products to market, that is, I created our own Innovation Culture.

To exploit people in order to satisfy the ROWE objectives has its advantages, of course, but as everything, it has a cost. For the greater pressure on people the bigger it will be the cost on the long term.

We must be able to innovate the processes, procedures and human resources in order to insure the company's long term survival. The ROWE System usually condemns much less facilitates the Innovation Culture which is vital for the company's survival. Google is the master in balancing both simultaneously. I did it, at my own scale of course, but before I knew Google even existed.

Reingenieria... "Y como se come eso?" // Reengineering... "How do you eat that?"

(English version below)

Here we repair, sorry, no miracles just yet

-------------------------------------------------

What is re-engineering?

What does that have to do with innovation?

- Um, everything..! It is the ultimate innovation, The holy grail of innovation!!

Despite the horrible and truly offensive campaign of buzz and fashion wording of the reengineering, here and no fears my dear readers, I'm not going to go into a technical dissertation, but rather a thought inquiry with a big cautionary note because they are just far too many firms that claim to make re-engineering but don´t even have a clue of what engineering is... Get it??

Re-engineering is really a word-game implying the change of the engine or process in any business, the questioning an re-positioning of every component of the process. EVERYTHING in the broadest of meanings.

When is a re-engineering needed? When the methods, formats, products, services and/or people are just too stiff or antiquated in risk of becoming extinct.

When is a re-engineering advised? Well, if things are built correctly without stopping since the beginning, never. But if its been too long since the last time something was questioned or regenerated in the business, then it is advisable.

Is it possible to be too late even for a re-engineering? Of course.

There are 4 degrees of innovation by need and they depend on 2 main measurable by people's attitude factors: Staff frustration over status quo and perceived need for change.

1- If both the state of perception and frustration are low , then changes can and must be small, incremental and mostly only in staff administration.

2- In state of perception of needed change high but frustration low, "burning floor" technique must be administered, meaning swift quick and no turning back medium sized or impact changes must be done.

3-In the state of high frustration but needed perception low the key is to create an environment where experimentation is not only allowed but encouraged. Meaning: "If  you are not happy, do something creative and good to solve it". But Warning, when this conditions are present, apathy is reigning, and it is when negligence's start, and "who-gives-a-mot#$@-Fu#@ing-a$$" attitude, dangerous that is. (sorry I had to paraphrase).

4-Perception and frustration are high, DANGER. A re-engineering is URGENT. Meaning, change the whole status quo battling uphill the apathetic staff both internal and external. Sales are dropping, pressure from vendors, customer claims are climbing, and staff is doing but barely enough... Other symptoms will vary from industry and business to the next one. But it is definitive the business is in imminent and present danger of extinction.

I've been in a couple, and is far from easy. It may be comapred in medical terms: The patient was run over by a truck and we find by his wounds he has cancer. There are matters and symptoms that are indeed urgent and visible, but many others are invisible at first untrained sight. Most other firms just treat a few of the scrapes of the pavement... and call it re-engineering, Believe me, I know first hand.... Shameful.

In one I was, first clear symptoms were: lack and decadent cashflow & slowing sales, on the other hand general apathy of the staff, negligence and sabotage cases rose from time to time. Top management believed that the apathy was an isolated happening and was "normal". I discovered that that was far from true as everything connected to everything else. Sales declined because of the staff's negligence in addition to production was behind their deliveries because of sabotage thus lack of cashflow. I broke the cycle by a segmented re-engineering with tons of departmental experimentation but with a holistic approach. And for a long season after that it was smooth sailing.

The point is, innovation is not just launching a new gadget to market, way far form that. It is also in the deepest of senses the regeneration of the guts of a company. And to be able to do that, one must tap into the culture and people's mentality without forgetting the overall capacities and abilities of the same corporation.

How do you eat that? - Raw and Not with a spoon.

¿Porque nadie quiere ayuda? // Why does nobody want any help?

(English version below)

¿A triunfar? ¿Hacer negocios en grande? ¿Mejorar? Arriesgarse  arriesgarse a QUE? ¿Al cambio? ¿A algo nuevo?

NEVER TRY, NEVER FAIL. IT'S ALL THE SAME
TRY AGAIN, FAIL AGAIN, FAIL BETTER

--------------------------------------------------

Postecliptic Friday night insight: Why does nobody want help?

Obviously this is an exaggeration because if it was in absolute terms I'd be out of business, but unfortunately for humans, not so much.

Last weekend I spent a while with a couple of young quite nice sisters with a small struggling business, as most, and me with my adventurous and chivalrous self, besides my reasonable amount of knowledge of what they spoke as their troubled areas, I proposed to be of assistance. A relative simple Market entry and USP case as many I've performed successfully before.

I called them, the youngest sibling answers and tells me they'd decided to go at it alone because I'd be too expensive... Dear readers, I haven't spoken a word about my costs, only about my expertise...

the point of today's reflection is: Why would this girls want to go at it alone? Cost? I never uttered a word regarding money, I am thankful they thought of me being expensive... Lack of experience? By far I have more than they do and of course there's plenty I do not know yet. Specialized experience? I will not compete with them, I will compliment them in their uncovered areas... Fear of being eaten?... Nah, They may have been cute, but, nah. Today I have a vegan appetite...

So I ponder, maybe fear. but fear to WHAT? To succeed? make good business? Improve? Risk? Risk What? Change? Something New? Of course there's nothing more dangerous than not risking! I mean, I am not a gold coin to be welcome everywhere, I Know all too well.  What is true is that sometimes my passion to do things right comes across as arrogance... funny how that gets confused... And it is perfectly all right to want to things on one's own, sometimes, and that usually that ends up happening, either it's because it is a challenge for oneself or simply we couldn't find someone to walk among us.... humans are a social animal after all...

Funny how each of our social culture's mark our own conduct patterns into appreciation or misinterpretation in each case... And this my dear readers is where it collides and matches with business context, or whatever it may be in reality, in case you missed it. At the end of the day, business is ultimately made out by humans for humans, to the misfortune of many.

So then this morning's Eureka was: EGO. Far too many people on this planet gets drowned in a glass of water or sometimes legendary Floods; Still we do not accept the helping hand because we do not know how to, as we do not know our own limitations, I've also learned that all too well. Our ego has been bruised well enough as to have to appear strong, as I now know all too well... What I do not know is, and most likely I will never know is the why.

And for the ladies, I don't know really, I'd like to help and for them to be able to accept my help as many other people at any corner of the world as mine... maybe not my help per say, but help...

Funny how our own personality, our own mind is the same thing that holds us back...

Why aren't we kind and grateful? // Porque somos tan malagradecidos??

(English version below)

----------------------------------------------------

In this, my #50 blogpost I have an insight: The art of kindness and cordiality is lost.

A wise man once said "being kind means you are brave" . Way too often when I give thanks or offer my helping to someone, they look at me with a "What's wrong" As if I'd smooched them with a french kiss or something...
-Not that planting a good french kiss to someone you really like is bad, the slap in the face that usually follows is, I mean, my wife's ... Anyway, current social 'norms'withstanding and my jaw is sadly intact -

The point is, Why aren't we all more kind to people deserving kindness and thankfulness???
Or help people that need our help??

According to a Harvard study of well over 3000 businesses, around 70% of employees feel unappreciated and unmotivated; 80% of reasons for quitting are because people feel unappreciated!!

A boss I had said to me on my first day on the job: "Iif you do it well it's your job, you do it bad it's your problem".. What kind of guide and motivation is that!?! Truth is, I never knew what was rightfully, mediocre or badly done because I never received any kind of praise, thus orientation, just because of my boss' ludicrous and absurd fears!!

Of course by now some of you my kind readers are thinking "I do it like that because if I praise someone they will not work as hard..."  I'm sorry, THAT is fear. What causes people to Stop working is no feeling motivated enough. And a business like the one I had that boss, it's truly a FEAR culture business, and here's why:

I did my job half way because of fear. I did not excel, out of fear of missing the mark. I did because of fear of being fired. I stopped myself of doing good things, out of fear. And we were over 4000 employees that we did what we did, everything half way, out of fear.

When I left, exhausted by the way, I could see. It was a MEDIOCRE culture created that way because of fear of being grateful... What a shame.

"Never confuse my kindness for weakness, my silence for ignorance, or my calmness for acceptance" - Samurai Proverb

In contrast, when I had employees of my own, It was very difficult for me to break the cultural paradigms and habits of ruling by fear. I am also saying that if something is WRONG, you must act accordingly. I fired tons of people that misinterpreted my kindness. It was people that was eventually going to explode. It was people that did NOT deserve a healthy working environment, anyway.

But if there is something RIGHT we must praise. It is horribly noticeable that most people all around the world is famished for being appreciated. So much so, that people who is appreciative are stared at as aliens from another galaxy. Truth is we do not know how to behave when someone is, which is weird, which it shouldn't be... Truth is also, to receive one must know how to give to... to the deserving.

Ok, not a french kiss, not every time, but at least a palm in the back, a smile and an :"awesome, well done, keep improving" This by the way its the key. This way I accomplished many miracles.

That is: It is good business to be kind and thankful.

Pessimists, realists, & idealists... I´d rather make a panda // pesimistas, realistas e idealistas... prefiero hacer un panda

(english version below)

Today´s reflection my dear readers is based on a question I've been asked: "What's your beef against accountants, lawyers and financeers?" Those who know me know that it's not accounting, lawyering or finances per se, it's about being too square.

"ignorance's maximum expression is dismissing anything just because you don't know enough about" - Wayne Dyer

Christopher Lloyd describes it very nicely: "we dreamers need pessimists to get grounded, from time to time... Pessimists need dreamers to fill their spirit of hope, to allow themselves to dream, from time to time " - and M.Y. Morris rounds it up beautifully with " Dreaming is essential to live, not only coast through life without hope. That is being dead. To dream all day is exquisite, but I still have to eat."

There's a joke that goes: "pessimists say the glass is empty. The optimist that it is half full and really nice. The realist says half water, half air a useful piece of glass. The opportunist drinks it hidden leaving everybody without water, making the pessimists point true"

"Pessimists complain there's no wind. Idealists wait for it to blow. Realists adjust the sails" - proverb

We innovators and creatives are dreamers, and many of us are realists too. Some professions are characteristic.. but truth is, I will never pretend as most of human kind does, to preconceive or judge into classifying anybody in anyway. I do not have that right over anybody.

"Me, well I am a realist-optimist. Life has shown me exactly where  the ground is, and not because of that I'll turn into a pessimist, though I might have had enough reasons to" - M.Y. Morris

Anyway, we are oposit sides of the same coin. For each side sees differently than the other does not mean it doesn't exist.

So what is the point, If we do agree that without innovation businesses, corporations and organizations die. (can't be too much of a dreamer if I omen death, can I?) So why won't you squareheads leave us to innovate for you?? If we agree that the biggest risk is doing nothing (or half ass), then any well executed innovation initiative, even if it FAILS, the worst scenario will NEVER take the business into bankruptcy . Doing nothing (or half ass) WILL, my dear squares...

So, my dearest squares, Well executed innovations have metrics, methodologies, plenty of OUR controls, and studies... It is a complete science... It's just that, not like you'd expect or know... That does not mean we don't know what we are doing to minimize your risks!!

"True wisdom lies in knowing the limits to your own ignorance" - Confucius

So my question today, a tad bit rhetoric then is: I'm not going to mess with your accounting or laws or wahtever (unless that is the project itself...), so Why would you step into our innovation controls? Is it because you think you know but in reality, you do nothing? that is, your own ego won't let you extend your hand asking for help..? Maybe its the everyday routine or any other lame excuse... Why not just extend the hand for help, ´cause there is not a valid excuse in the world.

I'd rather make a panda... Let's make a panda.

What does a tiny restaurant and BestBuy have in common??

(english version below)

I´m totally bilingual, so please don´t hesitate to ask in english either!

(this is one of my first posts, but due to popular demand I am translating this one today)

A few weeks ago a good friend of mine invited me for breakfast to a cozy corner restaurant, in a very Parisian part of town filled with cozy cafes and first class restaurants. When I arrived I couldn't help notice the prime location and with hundreds of options around to chose from, most of the others with a few more patrons even at off hours as it was.

I see the menu and I think: "Whoa, I truly hope the juice glass is a large and fresh one!" Same tone goes around the whole menu. I order a single cup of coffee while I wait for my friend. Nice tasting and tiny coffee, and I can't help but think it is well over twice the cost as at Starbucks and well over triple as any other free refill coffee shop. All around expensive, I am hopeful it will be worth  the cost.

My friend arrives with his partner. Wonderful lady. We order a couple of omelets, they order two glasses of juice, one orange one grapefruit, two espressos one double one single and both with a cloud of milk. 30 maybe 40 minutes go by. Two tiny, lab sampler looking, defrosting glasses arrive that clearly were taken out of the fridge and both orange. Two tiny cups of black coffee. Remember, that was not the order. And finally the omelets, lovely designed plates as the ones we see on TV, nice size accompanied by a slice of tomato and a far-too-burned toasted bread piece. The omelet was cold. We ask for them to be reheated. Well over 5 minutes go by, closer to ten and they come back with a rubbery slice of over toasted bread, a sucked up dried slice of tomato... and the omelet was still cold.

I do not know what they tired to pull but most likely they were prep'd maybe 4, 12 hours before and taken out of the fridge and most likely slipped into the microwave... truth is I do not know, but that is what happened. Nor the designer plate nor the perfect omelet fold could save that meal.

My friend goes find the owner and by the looks of it they knew each other from before. He tells the tale with reasonably kind words of what happened. The owner comes by our table and apologizes. I tell him: "thanks for the apology but that serves no one, it is clear that you have a far bigger and deeper problem than just cold omelets." I tell him about what I do for a living which encompasses business rescue and his answer was obviously brushed off as: "Yeah right..."

Up to scale it is the same thing that is going on with Best Buy over in the USA. Nobody gives a damn. Their business is worthless, enough that they are strangling the golden egg goose, taking out every penny out of their customers that we can't but feel betrayed and defrauded by our service providers. And above that I offer my professional helping hand to Rescue His business, his heritage and all I get is a cold omelet... I mean, not even a "thank you for your concern.."

In conclusion my dear readers, both this small restaurant and the giant Best Buy among other issues but both arise from the same sin, is they are arrogant. Trying to save a few cents here and there, they are losing big money hiring third grade employees and try and appear as first class, losing customers in the process. There are places for every level and class and it is wonderful that we have them, but those places do not charge first class tickets nor they pretend to be first class by any means.

Either you charge first class with first class service and product or you are a fraud.

We the public are not stupid, and most consumers will not complain, we simply will never go back, and now with the social networks, there's no place to hide. And out of respect for my friend I will not publicize the name of the place. I'll leave that to my colleagues the food critics.

Point is: " How many psychologists do you need to change a lightbulb? Doesn't matter how many, what matters is that the bulb wants to change"

If Best Buy falls with billions of dollars in assets and revenues sales, What kind of destiny does the tiny restaurant hold, even if it manages to stay afloat with 'tourist trap' type sales? I omen it will not last a year, because to do what has to be done first he has to fix himself, and that is far form easy and alone, most likely he wont be able to.
